Tolkien never actually describes Orcs on horseback. Their *raiders* are mounted on massive wolves which is quite picturesque.  It always seemed to me, though, that across the vast span of ages where Orcs exist in ME some of them would have bred their own horses for purely practical reasons. If they did they would be short and squat like this much the way most Orcs are built.  Being mean would also seem natural if only by association over time.

That makes a lot of sense. They remind me of the pit ponies they had in the mines way back when coal miners used horses for pulling carts of coal out of the mines. They were pretty much out of use by the time I learned of them, but the breed of horse was common around my home town in England when I was a kid. They were bred small for the cramped conditions in the mines and they were tenacious, tough little chits. From all accounts they could be mean as well as tough and strong, so they sound like exactly the kind of horse an orc might breed.

In Tolkien's writings, Orcs were cruel, sadistic, black-hearted, vicious, and hateful of most things, particularly of those who were orderly and prosperous. 

Orcs short in stature (unless of the Uruk variety) and humanoid in shape. They were generally squat, broad, flat-nosed, sallow-skinned, bow-legged, with wide mouths and slant eyes, long arms, dark skin, and fangs. 

Tolkien describes one "huge Orc chieftain" as "almost Man-high." They were roughly humanoid in shape with pointed ears, sharpened teeth and grimy skin. Their appearance was considered revolting by most of the other races.

Orcs made no beautiful things, but many clever ones including machines, tools, weapons, and instruments of torture.
